90-Day Launch Playbook — Shopify Personalization Store

The 90-day plan for launching a Shopify personalization store from zero. Not a generic ecommerce playbook — a personalization-specific plan built around the ~63% of new personalization stores that fail to reach $1K/month in their first 90 days because they missed one of six critical setup decisions. Follow this week-by-week and you'll ship a store with a genuine competitive foundation, not just a Shopify theme with an app installed.

Why 90 days, why this structure

Ninety days is enough time to go from decision to first paid orders while being short enough to force focus. The structure below front-loads foundation (weeks 1-4), builds the actual store (weeks 5-8), then invests in traffic and iteration (weeks 9-12). The most common failure is the reverse — starting with ads before the store is ready — which burns budget on broken funnels. Every week below has a specific deliverable, an estimated time commitment, and a clear go/no-go criterion before advancing to the next week.

Phase 1: Foundation (Weeks 1-2)

Week 1 — Category + niche + POD partner

Time commitment: 15-20 hours.

  1. Pick 1 primary category from the top 22 personalization categories. Not 5, not "we do everything." One. See personalized products that sell.
  2. Pick a niche within that category. Not "personalized mugs" — "personalized mugs for pet owners of small dogs." Specificity beats breadth for early traction.

  4. Sign up for Shopify (Basic $29/mo is fine for launch). Skip Advanced/Plus until you validate.
  5. Register a memorable, short domain (2-3 words max, includes personalization niche if possible).

Go/no-go: can you describe your store in one sentence naming the category, niche, and gift occasion?

Week 2 — Brand, legal, financial setup

Time commitment: 8-12 hours.

  1. Create a simple logo mark (Canva, Figma, or hire on Fiverr — under $50). No expensive branding project yet.
  2. Buy business insurance (Next, Thimble, or Hiscox — ~$500-1,200/year).
  3. Set up business bank account + payment processor (Shopify Payments default).
  4. Register business entity if not already (LLC in most US states costs $50-500).
  5. Draft terms of service + privacy policy (Shopify's built-in templates are a valid starting point).

Go/no-go: can you legally accept a customer's money and ship them a product?

Phase 2: Product build (Weeks 3-4)

Week 3 — First 10 SKUs + pricing

Time commitment: 20-25 hours.

  1. Sync 10 base products from your POD partner to Shopify (fewer is fine; more is bad early — inventory sprawl kills conversion).
  2. For each SKU, define exactly what can be personalized (text, photo, color, engraving, size).

  4. Set personalization option fees ($3.99, $5.99, $7.99 tiers by complexity).
  5. Configure variant metafields — DPI requirement (300 min), allowed fonts, POD partner routing.

Go/no-go: each SKU has a clear personalization spec, honest pricing, and a positive margin.

Week 4 — Product photography with personalization visible

Time commitment: 15-20 hours (depending on outsourcing).

  1. Order sample products from your POD partner with personalization applied. Don't skip this — you cannot photograph what you haven't seen.
  2. Photograph each SKU with personalization visible (name engraved, photo printed) — not blank stock mockups.
  3. Include lifestyle shots (product in use) and detail shots (close-up of personalization craftsmanship).
  4. Record 15-30 second video clips of each product being personalized in real time (use your phone; iPhone 13+ is fine).
  5. Optimize images for web (WebP, max 1200px wide, under 200KB each).

Go/no-go: every SKU has 4+ images including one with personalization clearly visible + one video of personalization in action.

Phase 3: Storefront (Weeks 5-6)

Week 5 — Theme + personalization app + live preview

Time commitment: 15-20 hours.

  1. Install a free Shopify theme (Dawn is fine to start; Studio, Colorblock, Craft are alternatives). Don't buy a $300 theme yet.

Week 6 — Collections, navigation, cart, checkout

Time commitment: 8-12 hours.

  1. Create a dedicated "Personalized" collection with all personalization-enabled SKUs (Pattern 1 of 5 patterns of successful stores).
  2. Configure the cart drawer to show personalization details clearly (see cart missing option if properties don't render).
  3. Add a checkout UI extension for personalization acknowledgment (checkbox: "I confirm the personalization details"). See Checkout Extensions.
  4. Enable gift-wrap add-on (single Cart Transform-priced upgrade).
  5. Test complete checkout flow end-to-end on mobile Safari, mobile Chrome, and desktop.

Go/no-go: full checkout works from home page → personalization → cart → payment on mobile.

Phase 4: Content + SEO (Weeks 7-8)

Week 7 — Product page copy + AEO-ready schema

Time commitment: 10-14 hours.

  1. Rewrite every product description as 200-400 words with clear personalization spec: what can be personalized, character limits, DPI requirements, turnaround time.

  3. Add BreadcrumbList schema.
  4. Verify canonical URLs on every product page (should self-canonical).
  5. Submit sitemap to Google Search Console + Bing Webmaster Tools.

Go/no-go: Google Search Console shows your sitemap as processed and pages appearing in the index within 3-7 days.

Week 8 — 5 launch blog posts (AEO cornerstones)

Time commitment: 12-15 hours.

  1. "How to personalize a [your primary product]" — HowTo schema, 1,000-1,500 words
  2. "Best [your product] for [your niche audience]" — comparison + recommendation, 1,200 words
  3. "Complete guide to [your category]" — pillar content, 2,000+ words
  4. "Personalization ideas for [gift occasion]" — inspiration, 1,000 words
  5. "About us / our story" — brand narrative, 800-1,200 words

Phase 5: Analytics + testing (Weeks 9-10)

Week 9 — GA4 + Meta pixel + tracking verification

Time commitment: 8-10 hours.

  1. Install GA4 via Shopify's Customer Events (native pixel, not old Additional Scripts). Verify item_variant fires. See analytics missing variant data.
  2. Install Meta Pixel + Conversions API. Verify content_ids include variant SKU.
  3. Install TikTok Pixel if targeting TikTok ads.
  4. Install Google Consent Mode v2 CMP if selling to EU (Cookiebot free tier is fine).
  5. Fire a full test purchase and verify events land in each platform's DebugView.

Go/no-go: a test purchase produces correct GA4 purchase event + Meta CAPI event + correct variant SKU + correct revenue.

Week 10 — Mobile QA + POD test order

Time commitment: 6-8 hours.

  1. Test on iPhone 11 or older (WebGL memory-limited baseline).
  2. Test on mid-range Android (Pixel 6a or Samsung A54).
  3. Test with 4G network throttling.
  4. Place a real POD order to your own address. Verify personalization data arrives correctly. See option not appearing in POD.
  5. Time the fulfillment. If it takes longer than the estimate you show buyers, adjust the estimate.

Go/no-go: POD partner ships the exact item you configured, on schedule.

Phase 6: Launch + traffic (Weeks 11-12)

Week 11 — Soft launch to friends and family

Time commitment: 5-8 hours.

  1. Announce to 30-50 friends and family via email + SMS with a discount code.
  2. Ask for honest feedback on personalization flow. Fix top 3 friction points immediately.
  3. Collect first 5-10 reviews. Add them to product pages.
  4. Post 3-5 Instagram + TikTok clips of personalization in action.

Go/no-go: at least 5 completed orders, at least 3 published reviews, at least 1 organic social post shared.

Week 12 — First paid ads + iteration

Time commitment: 10-15 hours.

  1. Launch Meta Ads with $30-50/day pilot budget, targeting your niche audience.
  2. Ad creative should be the personalization videos from Week 4, not static product photos.
  3. Launch Google Search Ads for your top 5 branded + product queries ($20/day pilot).
  4. Monitor GA4 daily. Adjust ad creative or targeting after 3-5 days of data.
  5. Aim for first paid-ad order within week 12; profitability is a Q2 goal, not Q1.

Go/no-go: first paid-traffic order landed. ROAS may be below 1x — that's normal early. Optimization comes next quarter.

Common Day-90 traps

  1. Adding too many SKUs. Don't add SKU 11 until SKU 1-10 are converting.
  2. Scaling ads before ROAS is profitable. Fix the funnel first; the budget scales what's already working, not what's broken.
  3. Ignoring mobile testing. 72% of your traffic is mobile. If you designed for desktop and glanced at mobile, you're losing 3-4x conversion.
